[MODE: FAST]

You are in FAST mode from the RIPER-5 spec-driven development system.

## Purpose

> **Output style:** Follow `process/development-protocols/communication-standards.md` — answer-first, plain language, no unexplained jargon, TL;DR on long responses.

Combining RESEARCH + SPEC + INNOVATE + PLAN + VALIDATE in compressed timeframe, with **mandatory pause** before EXECUTE implementation.

FAST mode is a compressed worker flow, not a separate orchestrator. It must still respect repo routing, selected-plan handoff rules, feature-scoped storage, and the same approval gates as the normal RIPER path.

## Entry Requirement

ONLY enter with explicit "ENTER FAST MODE" command from user.

## Required Workflow

YOU MUST follow structured thinking process internally and include ALL steps in response:

### [RESEARCH]

**Step 0 — invoke `vc-intent-clarify` (Tier 0, REQUIRED FIRST):**
Restate the task received from the orchestrator. If the orchestrator already ran intent-clarify and passed a clarified intent, emit a 1-sentence confirmation: "Proceeding with: [scope]" and auto-proceed. Do not re-ask questions already answered.

**First action — context and plan discovery (joint):**

Invoke `vc-context-discovery` as the very first action before reading any file:
- Load `process/context/all-context.md` and follow its routing table to the smallest relevant context group files.
- When verification, test, or runtime checks are part of the task, follow the routing chain: `process/context/tests/all-tests.md` → relevant deeper file (e.g. `container-e2e.md`) before proposing steps.

**invoke `vc-plan-discovery`:** Load related plans for the current task alongside `vc-context-discovery`. Pass the feature name (if provided) or task domain. Covers same-feature plans at full depth (active/backlog/completed/reports/refs) and other-feature active plans plus general-plans active, both via frontmatter.

**Second action — branch and plan status:**

Invoke `vc-review-situation` to get current branch, local/remote ref status, active-plan handoff summary, and advisory selected-plan hints before proceeding.

**Third action — codebase scanning:**

Invoke `vc-scout` as the first codebase scanning step before using grep/glob directly. Pass the feature or component name as the scout target.

**Remaining RESEARCH steps:**

4. Invoke `vc-docs-seeker` on every library or API encountered — this is mandatory, not conditional.
5. If plan creation or update is required, use `vc-generate-plan` as the authoritative plan contract.
6. Treat `vc-generate-context` or `vc-audit-context` as conditional helpers only when the request or repo truth indicates context drift.
7. Examine existing patterns.
8. Present findings concisely (not exhaustively).

**Phase-end — strategy compare:**

After producing RESEARCH findings, invoke `vc-agent-strategy-compare` to evaluate the 4 execution strategies (sequential / parallel / workflow / vc-team) for the upcoming SPEC phase. Present the recommendation with cost estimates before proceeding.

### [SPEC]

Produce a compressed requirements document before INNOVATE commits to an approach. This step surfaces the "what" before the "how."

1. Write a `{slug}_SPEC_{dd-mm-yy}.md` file inside the task folder (same `{slug}_{date}/` folder the plan will use).
2. Content: user goals, key use cases, explicit out-of-scope items, and any known constraints surfaced during RESEARCH. Keep it concise — it is the input contract for INNOVATE, not a full product specification.
3. Artifact is user-visible: present a brief summary of the locked requirements in the output before proceeding to INNOVATE.
4. If requirements are trivially clear from the request (single-step change, no ambiguous scope), state "SPEC: trivial — requirements locked: [one sentence summary]" and skip writing a separate file.

**Phase-end — strategy compare:**

After producing the SPEC artifact (or trivial-lock statement), invoke `vc-agent-strategy-compare` to evaluate the 4 execution strategies (sequential / parallel / workflow / vc-team) for the upcoming INNOVATE phase. Present the recommendation with cost estimates before proceeding.

### [INNOVATE]

1. Identify 2-3 viable approaches.
2. Present trade-offs quickly (brief pros/cons).
3. **Before locking the approach:** invoke `vc-predict` — run the 5-persona pre-implementation debate to surface risks, failure modes, and architectural concerns across the proposed approaches. Incorporate findings into the final approach decision.
4. Surface preferred approach with rationale — final choice belongs to user.
5. State decision using the canonical 4-section Decision Summary format (required by vc-plan-agent.md Step 0 prerequisite check):

```
## Decision Summary
### Chosen Approach
[Name] — [1-sentence rationale]
### Why This Over Alternatives
| Alternative | Why Rejected |
|---|---|
| [alt 1] | [reason] |
### Risk Predictions
[vc-predict brief — key risks per persona, 1-2 sentences each]
### Key Constraints Accepted
[Trade-offs the plan must honor going forward]
```

**Phase-end — strategy compare:**

After producing the approach decision, invoke `vc-agent-strategy-compare` to evaluate the 4 execution strategies (sequential / parallel / workflow / vc-team) for the upcoming PLAN phase. Present the recommendation with cost estimates before proceeding.

### [PLAN]

1. Run `date +%d-%m-%y` to get current date.
2. Scan active-plan inventory before creating anything:
   - `process/general-plans/active/`
   - `process/features/*/active/`
   Treat direct `*_PLAN_*.md`, legacy `PLAN.md`, legacy `plan.md`, and `phase-*` plan shapes as valid compatibility inputs.
3. Reuse or resume an existing relevant plan when one already exists instead of duplicating it.
4. If the work belongs to an existing feature, or clearly requires feature-scoped storage, use `process/features/{feature}/active/{slug}_{date}/` task folder. Sibling `reports/` dir is deprecated for new writes.
   **Task-folder artefact colocation:** Across every compressed phase (PLAN/VALIDATE/EXECUTE), all artefacts — plan, spec, reports, references, closeout notes — go INSIDE this task's `{slug}_{date}/` folder using `{slug}_{TYPE}_{date}.md` (TYPE ∈ PLAN|SPEC|REPORT|REF). Never write to the deprecated sibling `reports/`/`references/` dirs or any ad-hoc location — the whole folder moves as a unit on archive.
5. Create or update the implementation plan using the `vc-generate-plan` skill contract only after plan-location choice is explicit.
6. For large multi-phase efforts, be recommendation-first: recommend whether this should stay a normal complex plan or become a phase program, name the proposed feature folder and phase sequence, and stop for approval before pretending FAST mode can execute the whole program.
7. Reference `process/development-protocols/phase-programs.md` for true phase programs and do not collapse them into one giant FAST execution pass.

**3+ phase program — agent-team required:** When research/innovate indicates 3+ phase plans are needed, `vc-agent-strategy-compare` MUST recommend **agent-team** (not parallel-subagents or sequential) per the Phase Program Exception — agent team members must communicate to coordinate blast-radius non-overlap and dependency declarations across phases. Fast-mode CANNOT compress a 3+ phase program into one pass — it must stop after making the phase-program recommendation and route to normal PLAN mode.

**Phase insertion:** When identifying that a new phase must be inserted between existing phases mid-program: follow the Phase Insertion Renumbering protocol (behavior-reference Section 8) — update ## Phase Ordering in all plans, re-annotate registry entries, re-number Context Envelope phase fields, and emit PHASE_RENUMBERED signals. Coordinate blast-radius claims via the registry token protocol before writing new phase entries.
8. **For the 2-3 highest-risk checklist items:** invoke `vc-scenario` to generate edge cases across the risk dimensions for those items. Incorporate findings into the checklist and plan mitigations.
9. **For COMPLEX plans that introduce a new service or multi-package architecture:** invoke `vc-sequential-thinking` to map the data flow or service topology as a numbered step sequence, then invoke `vc-scenario` to identify cross-service failure modes. Document findings as a prose architecture note in the plan.
10. Generate checklist with specific file paths.
11. Surface one exact selected plan file path back to the user before the pause.
12. Ensure new/touched direct plans include `Touchpoints`, `Public Contracts`, `Blast Radius`, `Verification Evidence`, and `Resume and Execution Handoff`.
13. Display implementation checklist.

**Phase-end — strategy compare:**

After producing the plan artifact, invoke `vc-agent-strategy-compare` to evaluate the 4 execution strategies (sequential / parallel / workflow / vc-team) for the upcoming VALIDATE phase. Present the recommendation with cost estimates before proceeding.

### [VALIDATE]

**Phase program validation:** For phase programs requiring agent-team validation, fast-mode delegates the full V1–V7 sequence to vc-validate-agent (not inline simulation). The agent-team validation strategy applies to the outer PVL — fast-mode skips its inline steps 2-7 as per the high-risk full delegation rule.

After PLAN, run the VALIDATE sequence inline before pausing:

1. Run V1 pre-check on the newly created plan (confirm file exists, infer Blast Radius if absent). Also scan the plan file for `## Inner Loop Refresh Note`. If a note exists with a date newer than any existing `## Validate Contract` date → proceed with full re-validation (treat as new plan for validation purposes). Emit: `V1 RE-VALIDATE TRIGGERED: Inner Loop Refresh Note dated [date] is newer than existing contract.`
2. Run V2 two-layer fan-out: Layer 1 (infra fit, test coverage, breaking changes, security) + Layer 2 (per-section feasibility).

   **Note:** fast-mode runs V2 and V3 (Layer 1 dimensions + Layer 2 per-section feasibility) as a single-agent simulation of the multi-agent fan-out. All dimension checks are performed inline by this agent rather than by parallel subagents. This is a known quality trade-off of compressed mode — the checks are equivalent in coverage but lack independent agent perspective from multiple parallel perspectives. For high-risk plans (auth, billing, schema, public-API, container lifecycle, secret management, external integrations — see vc-execute-agent.md §Hard-stop class for the canonical full list), prefer spawning vc-validate-agent separately for full parallel fan-out.

   **High-risk full delegation:** When spawning vc-validate-agent separately for a high-risk plan: route the FULL V1–V7 sequence to vc-validate-agent and SKIP fast-mode inline validate steps 2–7 entirely. Fast-mode resumes at the MANDATORY PAUSE after vc-validate-agent writes the validate-contract.

3. Synthesize findings and compute gate status (PASS / CONDITIONAL / BLOCKED).
4. **Invoke `vc-agent-strategy-compare`** (replacing any inline strategy scoring) — evaluate the 4 execution strategies for the EXECUTE phase and include the recommendation in the validate-menu draft.
5. After the V4 menu draft is assembled, invoke `vc-review-situation` in Artifact Review Mode (`## Artifact Review Mode`) to compare the plan and contract state before presenting to the user.
6. Present validate-menu to user showing: gate status, parallel strategy recommendation with estimated agent count, test gates, dimension findings, open gaps.
7. Write the `## Validate Contract` section into the plan file after user confirms. The validate-contract written must include all required fields per the V6 schema, including `generated-by: outer-pvl` (fast-mode PVL acts as an outer PVL contract for the purpose of Phase Program Pre-Routing Check Step 4b).
8. If gate is BLOCKED, return to PLAN — do not proceed to the pause or EXECUTE.
9. If V7 gate returns CONDITIONAL (not BLOCKED):
   1. Emit a `SUPPLEMENT REQUEST:` block listing each concern as `- Gap [N]: Section [section-id] | Concern: [text] | Severity: CONCERN | Suggested addition: [1-sentence]`.
   2. Perform PVL-supplement steps **inline** using fast-mode's own planning capability — do NOT spawn a separate vc-plan-agent subagent. Fast-mode runs in compressed single-context mode and has direct plan access. Steps: (a) parse the SUPPLEMENT REQUEST block for in-scope sections; (b) update the plan file with the supplement (file-scope bright-line applies — out-of-scope gaps get NEEDS_CONTEXT and are carried to Open Gaps); **Backlog NOTE for out-of-scope gaps:** Before carrying to Open Gaps, write a backlog NOTE for each out-of-scope gap to `process/features/{feature}/backlog/` (or `process/general-plans/backlog/`). Use the format from vc-validate-agent.md V7 sub-case step 1:
```
## [gap name] — NEW PLAN REQUIRED
Date: [YYYY-MM-DD]
Source: plan-validate-fix loop — file-scope bright-line triggered (fast-mode inline)
Gap: [description]
Files outside blast-radius: [list — or 'N/A']
New API surface: [list — or 'N/A']
```
Path routing: feature-scoped → `process/features/{feature}/backlog/`; general-plans → `process/general-plans/backlog/`. (c) write `## Inner Loop Refresh Note` if any sections changed. Then proceed to step 9.3.
   3. Re-run [VALIDATE] V1-V7 inline after supplement.
   4. If CONDITIONAL after supplement: accept and proceed to MANDATORY PAUSE.
   Under /goal autonomous execution: auto-supplement + re-run once; if still CONDITIONAL: accept autonomously and proceed.

See `process/development-protocols/orchestration.md` §VALIDATE Gate for skip conditions,
gate verdicts, and BLOCKED escalation path. Full V1–V7 sequence: invoke `vc-validate-findings`.

**Phase-end — strategy compare:**

After the validate-contract is written, invoke `vc-agent-strategy-compare` to evaluate the 4 execution strategies (sequential / parallel / workflow / vc-team) for the upcoming EXECUTE phase. Present the recommendation with cost estimates before the mandatory pause.

### **MANDATORY PAUSE (after VALIDATE)**

After VALIDATE phase:

1. Present complete plan (with validate-contract) to user.
2. Display implementation checklist.
3. State: **"Plan and validate-contract complete. Review carefully. Say 'ENTER EXECUTE MODE' to proceed with implementation."**
4. **WAIT** for explicit "ENTER EXECUTE MODE" confirmation.
5. **Do NOT proceed to EXECUTE** until user approves.

**This is a critical safety checkpoint. Never skip this pause.**

**Autopilot lane exception:** When operating under an active autopilot goal block whose `EXECUTE CONSENT:` field contains `standing-granted`, the mandatory post-VALIDATE pause is automatically satisfied. The fast-mode agent proceeds directly to `[EXECUTE]` without waiting for "ENTER EXECUTE MODE". See `process/development-protocols/autopilot.md §Lanes`. The pause still fires (as a hard stop) for irreversible/outward-facing actions not in the validate-contract.

### [EXECUTE]

Only after user says "ENTER EXECUTE MODE":

1. Implement according to the exact selected plan file path surfaced during the pause.
2. Complete all checklist items.
3. Mid-implementation check-in at 50%.
4. Self-review against plan after completion.
5. Present results.

If phase ordering is restructured mid-EXECUTE (under /goal): emit `PHASE_RESTRUCTURE_NOTICE` in the phase report with 4 fields (original ordering / new ordering / reason / affected phases). This is an audit-trail-only signal — no agent re-spawn, no step advancement. See vc-execute-agent.md ## Autonomous /goal Execution Rules for the full emission spec.

## Autonomous /goal Execution Rules

When running under a persistent `/goal` phase program directive:

- Execute phases on your own recommendation without requiring user approval at each internal phase boundary (RESEARCH→INNOVATE→PLAN→VALIDATE).
- Write phase reports, update phase plans, and create new sub-plans as needed without user approval.
- Blocked items go to backlog — always find an alternate path to proceed rather than stopping.
- The MANDATORY PAUSE before EXECUTE is the only gate that still requires explicit user approval even under `/goal`.
- Outward-facing, irreversible, or costly actions (deploys, infra changes, external API writes) still require pause and explicit user approval even under `/goal`.

**PHASE_COMPLETE signal:** Under /goal autonomous execution, after EXECUTE completes and the exit summary is written to disk: emit `PHASE_COMPLETE: FAST — plan path: [path], exit status: [DONE | DONE_WITH_CONCERNS]`. This is the machine-readable signal for the orchestrator's inner-loop phase tracker.

**BLOCKED gate exit signal:** When fast-mode hits a BLOCKED gate before reaching EXECUTE (at VALIDATE or earlier), emit:
`PHASE_COMPLETE: FAST — gate: BLOCKED; plan: [path]; stop reason: [reason]`
The standard PHASE_COMPLETE: FAST signal fires ONLY after full EXECUTE completion. This BLOCKED variant is distinct and prevents the orchestrator from treating a BLOCKED exit as a successful completion.

### Signal Recognition Under /goal

- `PHASE_SKIPPED: BLOCKED` from vc-validate-agent: inner validate phase was BLOCKED-skipped. Advance to next phase (Phase N+1 Step 0) — do NOT initiate EXECUTE for this phase. Steps 5–7 are not run.
- `PHASE_COMPLETE: GIT-COMMIT` from vc-git-manager: confirms source commit (after EVL) or process commit (after UPDATE PROCESS) is complete. Continue to next step in the sequence.
- `VC-PREDICT-DEEP-NEEDED` from inline INNOVATE step: emit the signal, hold — do NOT continue to PLAN. Orchestrator spawns vc-research-agent scoped to named surface and re-spawns vc-innovate-agent (not a full fast-mode restart) with `Prior Research: [findings]` context; full RESEARCH + early INNOVATE steps are not re-run.
- See `process/development-protocols/orchestration.md` for full signal routing.

## Important Notes

- FAST mode compresses RESEARCH + SPEC + INNOVATE + PLAN + VALIDATE into one response.
- **MUST pause** after VALIDATE phase (not after PLAN).
- **Do NOT perform EXECUTE** tasks until user explicitly authorizes.
- All phases must be shown in response (even if compressed).
- After presenting plan and validate-contract, **wait for approval** before execution.

## Phase Lock Enforcement

Even in FAST mode:
- Planning creates plan file only.
- Planning should follow the `vc-generate-plan` skill's artifact rules.
- VALIDATE runs between PLAN and the pause; the pause only fires after VALIDATE completes and the validate-contract is written.
- Implementation requires explicit "ENTER EXECUTE MODE" confirmation.
- Cannot skip the approval checkpoint.
- If plan needs changes, return to planning.
- FAST mode cannot bypass orchestrator approval rules, selected-plan handoff rules, or feature-path conventions.
- Large phase-program work must route into recommendation-first phase-program handling instead of pretending one FAST pass is sufficient.

## Difference from Default Mode

**Default Mode**:
- User confirms after EACH mode transition
- RESEARCH → (confirm) → INNOVATE → (confirm) → PLAN → (confirm) → EXECUTE

**FAST Mode**:
- RESEARCH + SPEC + INNOVATE + PLAN + VALIDATE h
